The turf on top of a putting green gets all the attention, but the part that actually determines whether it plays well in year five is buried under it. Here’s what’s really in the ground.
The base is built in layers, not poured as one thing
Subgrade compaction. Before any stone goes down, the excavated subgrade itself gets compacted with a plate compactor. A soft or uneven subgrade is where uneven settling starts, months after installation day when it’s too late to see it coming.
Crushed stone drainage layer. A minimum of 4 inches of clean, angular crushed stone, not rounded pea gravel, goes down next. Angular stone locks together under compaction; rounded stone shifts. This layer is compacted to roughly 95% density with a vibratory roller, and it’s what lets water pass through at 10+ inches per hour instead of pooling.
A finer leveling layer. A thinner top layer of finer crushed stone screenings, often 1 to 2 inches, sits above the drainage layer and gets its own compaction pass. This is the layer that actually gets shaped into the breaks and contours of the green, so any inconsistency here becomes a permanent flaw in how a putt rolls.
Slope, throughout. Every layer carries a consistent 1 to 2 percent grade away from the house and any hardscape, not just the surface turf. Skip this in the stone base and no amount of surface grading fixes it later, because water still finds the low spot underneath.
Why this order actually matters
Each layer’s job is different. The subgrade holds everything up. The deep stone layer moves water out fast enough that the green never sits wet. The fine leveling layer is what the actual contours get shaped into. Skip a layer, undercompact one, or use the wrong stone size, and the failure doesn’t show up on install day. It shows up as a soft spot, an inconsistent roll, or standing water the first time it rains hard, once it’s already expensive to fix.
What this means for cost
A DIY kit’s price tag almost never includes the equipment (a plate compactor and a vibratory roller are rented, not owned) or the labor to move and grade multiple layers of stone correctly.
